3M 5200. Its an adhesive caulk. It sticks to everything and is like rubber when cured (in 7 days)
It is very expensive.

This is no ordinary adhisive caulk, its murder to get off. Its the best thing of its kind I have ever used. Its weather proof too.

They use it in the marine industry.

I need a product that will lacquer over the leather to keep it rigid, but be somewhat flexible at the same time. A real armour was stiff, but could take a hit from a sword without cracking or just shattering.
